For many leaders, the internal critic is not a flaw to fix but a signal that has gone unexamined.
The Internal Critic Leaders Know Too WellMost high-performing leaders have a significant internal critic. They know it well, the voice that catalogues what fell short in the last meeting, that pre-empts failure before it happens, that raises the stakes on every visible risk.
Why Challenging the Critic Rarely WorksThe standard advice is to challenge it, reframe it, or develop a counter-narrative. All of which has some utility. But none of which tends to produce lasting change, because it treats the critic as a problem to be solved rather than a signal to be understood.
What the Internal Critic Is ProtectingHere is what I have found to be more useful: the internal critic is almost always protecting something. A specific fear, usually rooted in an earlier experience where vulnerability had a lasting cost. The fear of being seen to fail publicly. And of losing the respect of people whose opinion matters. Of being found out as less than the reputation suggests. Of confirming a belief about yourself that you have been quietly running from for a long time. When you understand what the critic is protecting, two things become possible. First, you can assess whether the threat it is guarding against is still real in your current context, often it is not, or not to the degree the critic assumes. Second, you can address the underlying concern directly, rather than arguing with the surface-level voice.
The Freedom on the Other Side of UnderstandingLeaders who have done this work describe the critic becoming quieter. Not silent, that is neither realistic nor necessarily desirable. A calibrated internal standard is an asset. But the critic that has been running at the volume of a much earlier fear, in a context that no longer warrants it, settles considerably once it understands that the thing it was protecting is no longer under threat. That settling creates a specific kind of freedom, to take risks that the old fear was quietly pricing out of reach.
